From Approval to Proof of Delivery: Build the Record as the Work Happens

There's a habit in project management that's hard to break. It goes like this: do the work first, document it later. Get the project delivered, then worry about the paperwork.

This habit feels efficient. It isn't. It's the reason so many projects struggle to prove what they've done.

The problem with documenting later

When you document after the fact, you're working from memory. You're chasing people for photos they may or may not have. You're reconstructing timelines from emails. You're hoping that the evidence you need still exists somewhere.

Sometimes it does. Often it doesn't. And even when it does, it's rarely organised in a way that's useful. You end up with a folder of photos and a vague sense that things went well, but nothing you can hand to a funder or oversight committee with confidence.

The alternative

Build the record as the work happens.

This means capturing evidence at the point of delivery. Geo-tagged photos at every site. Interview notes recorded the same day. Status updates logged in real time. Issues documented as they arise, not weeks later when everyone has moved on.

It sounds like more work. In practice, it's less. Because you're not spending the final weeks of a project scrambling to assemble documentation that should have been collected all along.

What this looks like in practice

A field team visits a site. Before they leave, they've captured photos with GPS data, recorded their observations and noted any issues. That evening, the information is uploaded to a structured system. By the end of the week, it's part of a progress report. By the end of the project, the Evidence File is complete.

No scrambling. No reconstruction. Just a record that was built as the work was done.

Why it matters

Because proof of delivery isn't something you can manufacture at the end. It's something you build along the way. And the organisations that understand this are the ones that don't have to worry when the questions come.

The questions will come. The only variable is whether you have an answer.
